EWM Go-Live & Redesign
Background
Our final customer is a global FMCG company based in Italy implementing EWM.
The implementation IT partner encountered challenges during Go Live and needed help to ensure the business is able to run the warehouse with EWM and exit the hyper-care.
Client context and challenges
During Go Live both business and IT realized business was not properly trained
Several activities were done physically, but not in the system creating a big stock misalignment
Some of the processes implemented were not matching the real process
Due to long Go Live and heavy support over 3 shifts, some of the consultants resigned which put the EWM support at risk
Scope and approach
Koretrust team stepped in and took ownership of the finished goods warehouse and processes
Daily support to outbound ensuring trucks were shipped and GI posted in the system fixing any blocking issue
Provide training on the job to key users to enable business to solve issues autonomously
Organise physical inventory to realign the system to the physical stock and drastically reduce the number of issues raised by the business
Setup redesign workshops to map the business process gaps, design and approve a new solution and implement every new solution using agile methodology in less than 2 weeks.

Storage bins setup to be able to accommodate both industrial and euro pallets
Putaway block on bulk storage after first picking from bulk bin is confirmed

Kept outbound running by not stopping WH activities.
Contained total project costs by realigning warehouse stock and quickly transitioning from fire-fighting to standard bug resolution.
Further optimized the warehouse processes by running CR workshops proposing best EWM technical solution for business need and implementing it in agile sprints of 1-2 weeks.
